5S is a method for organizing a work area so anyone can see what belongs where, what's missing and what's wrong. It's the first lean tool most plants try. It's also the one most plants do once and forget.
The five steps:

Sort
remove everything the area doesn't need. If you're not sure, put a red tag on it and move it to a holding area. If nobody claims it in a set time, it goes. - 2The easy part
Set in order
a place for everything, close to where it's used. Shadow boards, labels, floor marking. The test is simple: could someone new find it in seconds? - 3The easy part
Shine
clean the area and the equipment. Cleaning is inspection. Leaks, loose bolts and worn parts show up on a clean machine. - 4Where it fails
Standardize
write down what good looks like for the area, ideally as a photo. Turn the first three steps into a routine with who, what and when. - 5Where it fails
Sustain
keep it going. Short, regular audits done by the team, with the results posted where they work.
Here's where most 5S programs fail. They treat it as a cleanup event. A big push before a customer visit, the area looks great, and three months later it's back to how it was. Sort, set in order and shine are the easy part. Standardize and sustain are the work.
The other mistake is doing 5S for its own sake. A spotless area with the plant's worst bottleneck still in it hasn't gained much. Start where the mess costs you something: time lost searching, mistakes from mixed-up parts, a safety risk.
Your action for today
Pick one workstation, cabinet or tool area and spend 30 minutes on Sort only. Take a photo before and after. Ask the people who work there what they actually use every shift, and tag the rest.
